The Problem We Solve

Growth happens faster than structure.

Most growing businesses do not fail because founders lack ambition or effort. They struggle because the complexity of the team outpaces the systems in place.

Decisions slow down and momentum stalls
⚠️
Accountability becomes unclear across teams
🔒
The founder becomes the primary bottleneck
📈
Growth increases risk instead of stability

ShapeU exists to solve this at the system level — installing the governance and operating rhythm required to scale sustainably.

The Pattern
Success creates dependency. The more the business grows, the more it relies on the founder for every decision, every client, every problem.
The Inflection Point
Between £1m and £5m, the operating model that got you here actively prevents you from getting to the next stage. Structure must replace personality.
The Solution
A structured transformation that installs leadership systems, governance, and operating rhythm — so the business can run, decide, and grow without you at the centre.
The Difference

A partner in delivery, not a report-and-leave consultant.

ShapeU operates as a Strategic Growth Partner. We don't hand over a document and disappear — we stay in the trenches with you until the structure holds.

🤝

We stay involved beyond strategy

Our engagement doesn't end at the presentation. We remain embedded until the systems are embedded in your business.

⚙️

We support execution, not just planning

Strategy without implementation is theory. We help you make it real, week by week, team by team.

🏗️

Structure, clarity and accountability

We help leadership teams install the three things that make scaling possible: clear roles, clear decisions, clear metrics.

"ShapeU didn't just provide advice. They became a strategic partner during one of the most difficult periods in our business journey."

Our Framework

The ScaleSmart™ Method

Every founder-led business sits somewhere on a journey — from depending entirely on the founder to running without them. The ScaleSmart Method exists to move you along that journey, deliberately and measurably.

The Framework

The Five Stages of Operational Maturity

1
Founder Reactive
The founder makes most decisions. The business cannot operate without them.
2
Operationally Aware
The dependency is recognised, but the systems to resolve it are not yet in place.
3
Structured Organisation
Management systems, reporting and processes are forming.
4
Intelligent Organisation
Scalable systems are embedded and leadership is distributed.
5
Scalable Institution
The business runs, decides and grows without the founder at the centre.
How We Move You Up the Stages

Three Pillars. One Clear System.

01
Lead Smart™
We remove the founder as the decision bottleneck — leadership clarity, decision standards, accountability.
02
Structure Smart™
We move the business from people to systems — documented processes, operating rhythm, role clarity.
03
Scale Smart™
We make growth sustainable without the founder — predictable revenue, repeatable delivery, intelligent systems.

Core Engagement

The ScaleSmart™ Programme

A structured transformation engagement for founder-led businesses between £1m and £5m. Over a defined period, we install the leadership, structure and systems that move your business up the maturity stages — and remove you as the bottleneck.

The Process

The Four Phases

Phase 0
Diagnose & Map
We establish your starting stage, priority constraint and target stage, with the whole leadership team. The engagement begins with clarity, not assumptions.
Phase 1
Lead Smart
We install decision standards and accountability, and begin removing you from decisions that shouldn't need you. Leadership becomes distributed, not centralised.
Phase 2
Structure Smart
We document processes, install the operating rhythm and reporting, and establish role clarity. The business begins to run through systems, not personalities.
Phase 3
Scale Smart & Embed
We install predictability and capacity, embed the systems, and confirm you can step back. The engagement closes when the structure holds without us.
What You Walk Away With

A measurable movement up the maturity stages — evidenced by re-running the diagnostic at the end — and a business that runs, decides and grows with far less dependence on you.

For

From uncertainty to growth: rebuilding a founder-led care business.

Client
Caremark Merton
Starting Position
Founder-led, under significant pressure
Engagement
Three-month Strategic Growth Partnership
Outcome
Structure rebuilt; growth-focused planning

When Caremark Merton first engaged ShapeU, the business was under significant pressure. Operating in one of the most demanding and tightly regulated sectors in the country, the organisation was carrying real strain: compliance standards needed strengthening, operational systems lacked consistency, and the leadership team was shouldering every challenge without a clear roadmap forward. There were moments when the future of the business genuinely felt uncertain. What was needed was not encouragement, but structure.

Over three months, ShapeU worked as an embedded strategic growth partner. The work introduced structure, accountability and clarity across the organisation — strengthening governance, rebuilding compliance processes, improving operational workflows, and cultivating a more mature leadership culture. A defining feature was the ability to simplify complex challenges and turn them into practical actions, helping the organisation move from reacting to problems to proactively managing the business.

Improved compliance framework and operational controls
Increased leadership accountability and decision-making capability
Stronger governance and management reporting processes
Improved organisational readiness for CQC assessment
Reduced operational firefighting and founder dependency
Business transitioned from uncertainty to growth-focused planning

"When we first engaged ShapeU, the business was under significant pressure. Compliance standards needed strengthening, operational systems lacked consistency, and the leadership team was carrying the weight of every challenge without a clear roadmap forward. There were moments where the future of the business genuinely felt uncertain. Over a three-month period, ShapeU helped us introduce structure, accountability, and clarity across the organisation. They worked closely with our leadership team to improve governance, strengthen compliance processes, refine operational workflows, and create a more mature leadership culture. One of the most valuable aspects of the engagement was their ability to simplify complex challenges and turn them into practical actions. We moved from reacting to problems to proactively managing the business. The improvements made throughout the organisation directly contributed to strengthening our readiness for regulatory scrutiny and positioned us more favourably for future CQC assessments. More importantly, it restored confidence within the leadership team and gave us a framework for sustainable growth. ShapeU didn't just provide advice. They became a strategic partner during one of the most difficult periods in our business journey."

From technical specialist to strategic delivery partner: building a commercial proposition that scales.

Client
Pulse Venture
Starting Position
Technical delivery specialist needing a clearer commercial proposition
Engagement
Strategic development of commercial delivery model
Outcome
Launched Operational Delivery Systems MVP; secured new contracts

Pulse Venture approached ShapeU with a clear recognition: future growth could not rely solely on being seen as technical delivery specialists. To secure larger contracts, attract investment, and be taken seriously as a strategic delivery partner, the business needed a clearer commercial proposition — something clients could readily understand, buy into, and scale with. This is one of the hardest transitions a technically excellent business can make.

ShapeU worked with the founder to develop what became the foundation of the company's Operational Delivery Systems MVP — a minimum viable version of a commercial delivery model. The work challenged the company's existing thinking, refined its positioning, and produced a model that clients could clearly understand and commit to. What distinguished the engagement was the ability to bridge strategy and execution: rather than stopping at an idea, the work produced a commercially viable solution capable of generating tangible opportunities.

Developed and launched the Operational Delivery Systems MVP
Secured multiple contracting opportunities
Improved investor and stakeholder confidence
Strengthened market positioning as strategic delivery partner
Increased business development and commercial conversations
Created a scalable framework for future growth

"We approached ShapeU because we knew our future growth couldn't rely solely on being seen as technical delivery specialists. We needed a clearer commercial proposition that would allow us to secure larger contracts, attract investment, and position ourselves as strategic delivery partners. ShapeU worked with us to develop what became the foundation of our Operational Delivery Systems MVP. They challenged our thinking, refined our positioning, and helped us create a model that clients could clearly understand, buy into, and scale with. The impact was immediate. The MVP gave us credibility in conversations we previously would not have been part of. It helped us secure new contracting opportunities, strengthened our funding discussions, and opened doors to larger strategic partnerships. What stood out most was ShapeU's ability to bridge strategy and execution. They didn't just help us create an idea. They helped us create a commercially viable solution that could generate tangible opportunities. Their involvement accelerated our growth trajectory significantly."

The Specialism

ShapeU is a strategic growth partner with a single specialism: helping founder-led businesses escape founder dependency. We work with founders whose success has outgrown their structure — where the business still runs through one person, and growth has started to create risk rather than stability.

Through the ScaleSmart Method, we move these businesses from depending on their founder to running, deciding and growing without them.

The Founder

ShapeU was founded by Durwayne McPherson, who brings to this work an unusual combination of frontline business experience and institutional insight into how organisations grow.

Alongside building ShapeU, Durwayne holds a senior role in procurement at a London Council, where he helps execute the Procurement Act 2023 and its Procurement Policy Statement — with a particular focus on economic development, community wealth building, social value, and high-level strategic contract management. That work brings him into close contact with the realities facing both public and private small and medium-sized enterprises.

The Dual Perspective

This dual perspective is rare. It means ShapeU understands SME growth not only from the inside — the daily pressures of a founder carrying a business — but also from the institutional level, where the standards of accountability, structure and strategic management that strong organisations require are set and applied.

It is this combination of lived experience and institutional rigour that informs how ShapeU helps founders build businesses that are genuinely built to last.

The Journey

I started in healthcare at twenty, behind a desk doing admin. I worked my way into data analytics, then into a supervisor and coordinator role and somewhere in those early years I learned the thing that has shaped everything since: people don’t respond to a single style of leadership. Leading well means reading the person in front of you and adjusting. I’d felt the same truth on the sports field long before — playing semi-professional basketball, football and athletics, and training in Muay Thai — where you perform as part of a team and as an individual, assess in real time, and make the decision the moment demands. Structure and instinct, together. I just didn’t yet know I’d spend my life applying it to businesses.

Then it fell apart. I broke my ankle, lost my job, and spent the better part of two years in the middle of a recession trying to find another. I cleaned offices and emptied bins to get by. I sent out more than a thousand CVs and applied for over two hundred jobs. The frustration was immense, and the gym became the only place I could put it. Eventually I stopped tailoring my CV to each role and simply sent one version everywhere, deciding that whatever came back, I would take. What came back were two commission-only sales jobs. Over eight months, I made nothing. By any measure, I was failing.

What turned it was a phone call offering me a trainer role. I lasted eight weeks, made no money, and quit. They called me back and this time I came prepared, with a strategy and a plan. Over the next five years I built a successful training business and a personal brand strong enough to take me to the Middle East, where I raised investment and opened my first real company, employing a team of more than ten. That is where I learned the lesson that built ShapeU. Everything ran through me. I didn’t know what I didn’t know and when I turned to consultants for help, they charged extortionate fees and handed me almost nothing I couldn’t have worked out for myself. No playbook. No real guidance. Just trial, error, and the cost of both.

I ran that business for eight years, and it matured me — as a leader, a communicator, and a professional — to the point where other founders began asking me to advise them. Back in the UK, I evolved deliberately: from coach, to adviser, to consultant, and now to strategic growth partner. Along the way I led growth, marketing, recruitment, compliance and finance for a healthcare company, and then moved into senior public-sector work, helping deliver the Procurement Act and national procurement policy, supplier diversity and economic inclusion.

A decade across all of those arenas taught me one thing above all: what holds good businesses back is rarely effort or ambition. It is the accumulated knowledge, structure and professionalism that no one ever hands a founder. ShapeU exists to hand it over, to move founder-led businesses from depending on one person to standing as institutions in their own right. So the founder can finally lead from the eagle-eye view, build something new, or simply step back and live, and watch the business grow without them. That’s why we’re here.

Why ShapeU Exists

ShapeU exists for one reason: to help founder-led businesses become organisations that no longer depend on the founder to survive. If your business has grown to the point where you have become its bottleneck, that is exactly the problem we solve.
